The Pilot Case: A Critical Step

In today’s business landscape, the adoption of Artificial Intelligence (AI) is becoming increasingly central for staying competitive and innovative. But how do you take the first step on such a transformative journey? Introducing AI in a business context cannot be done haphazardly or without a well-defined strategy. The key to a successful transition is a gradual and measured approach, starting with a pilot case, a small team, and the adoption of clear KPIs that can measure both automation and the effectiveness of the decisions made jointly by humans and machines.

The Small Group: Selection and Inclusivity

Another crucial element in this testing phase is the selection of the working group. The team involved in the pilot case does not necessarily have to be AI experts, but it must be representative of the various business functions, so that the results reflect the overall operations of the company. Selecting a small but heterogeneous group allows feedback to be gathered from all operational areas and, above all, allows for measuring the impact of AI on different types of activities. This targeted selection is critical to prevent the pilot from becoming a laboratory test that does not correspond to the actual needs of the business. For example, in the financial sector, it is useful for the pilot group to include both data science experts and banking operations professionals, ensuring that AI optimizes the risk analysis process effectively.

KPIs for Automation and Human-Machine Decision: Measuring the Impact

A successful pilot case is not limited to testing the technology, but must also define KPIs (Key Performance Indicators) that can precisely measure the benefits brought by AI. These KPIs should go beyond simply measuring numerical results and include two fundamental aspects: automation and the quality of decisions shared between humans and machines.

KPIs for Automation: Efficiency and Precision

The first set of KPIs concerns process automation. In a business context, AI can lead to a significant improvement in operational efficiency. Reducing execution times, automating repetitive tasks, and reducing human errors are fundamental indicators to measure AI’s impact. For example, a company that adopts an AI system for inventory management can measure the time saved and the reduction in errors in stock management processes.

KPIs for Human-Machine Decision: Quality and Impact of Choices

The second set of KPIs relates to human-machine decisions. AI does not replace humans, but supports them, improving the quality of decisions thanks to a superior data analysis capability compared to human abilities. An example of KPIs in this area could be the quality of sales forecasts provided by an AI system, which can be compared with those made by human analysts. The evaluation of the impact of decisions shared with AI concerns not only the system’s reliability but also the trust the organization places in the technology. Another aspect to monitor is the acceptance of AI decisions by operational teams. Companies that introduce AI in decision-making need to be ready to collect continuous feedback and measure the perceived value of AI predictions versus human ones.

The Critical Mission: Ensuring Security and Reliability

When adopting Artificial Intelligence in business, it is also essential to consider the critical processes that have a direct impact on security, reliability, and business operations. These processes, defined as critical missions, are those that, if not functioning correctly, could cause significant damage to the company, customers, or third parties. Introducing AI in such contexts requires careful risk assessment and prudent management, with the adoption of solutions that ensure operational continuity and security.A pilot case in a non-critical process, however useful, is not sufficient to demonstrate the resilience of AI in high-risk contexts. It is essential to test and validate AI in real situations but with particular attention to ensuring that, even in case of malfunction or error, the company can recover quickly without serious impacts. Managing fallbacks and implementing backup systems are essential, especially when dealing with critical missions such as managing sensitive data, monitoring vital infrastructure, or controlling complex industrial systems. Adopting a cautious approach in the initial phases, testing in controlled and incremental environments, is the first step towards the safe integration of AI into these crucial processes.

From Pilot Phase to Scalability: Lessons Learned

The success of a pilot case should not be seen as a final destination but as a launchpad for AI adoption at the company level. Once the automation and decision KPIs have been evaluated and optimized, the company is ready to scale the use of AI across other processes and functions. However, it is crucial that the lessons learned during the pilot phase are integrated into the scalability process so that AI adoption becomes an ongoing project, not just a one-time technological implementation.

Conclusions: A Strategic Approach for the Future

The adoption of Artificial Intelligence within a company is not a one-time event but a process that requires attention, planning, and measurement. The pilot phase, with a small but representative group and the definition of targeted KPIs, is the critical step to ensure a smooth transition to intelligent scalability. With the right approach, AI becomes a strategic resource, capable of optimizing business processes, improving the quality of decisions, and ensuring sustainable growth over time.
